The

Problem

UniGroup, the parent company of United and Mayflower Van Lines, relied on decades-old shipment processes that hadn't kept pace with the growing volume of moves or evolving user needs. I was assigned to lead research on the post-booking journey, the eight phases from order to claims, to uncover what was driving poor outcomes for those involved.

Three dozen interviews, contextual inquiries, and ride-alongs later, the root cause was clear: drivers, who carry out most of the shipment process, were stuck relying on handwritten paperwork, outdated systems, and constant phone calls just to do their jobs, costing the company $27 million annually in penalties and processing costs.

Business

Need

UniGroup needed to improve operational efficiency dramatically to reduce millions in annual costs from delayed shipments, processing penalties, and communication breakdowns that plagued the post-booking process.

User

Need

Drivers needed reliable communication systems that didn't require constant phone calls, less physical paperwork to manage and mail, and immediate access to complete shipment details without coordinator gatekeeping.

The

Solution

With drivers identified as the priority, I brought together the dev team and 31 drivers for a three-day workshop to shape the solution. What came out of it was Stride, a mobile app designed to give drivers everything they needed to manage shipments on their own.

To get there:

  • Led card sorting sessions to define Stride's information architecture

  • Built journey and service maps to visualize the end-to-end driver experience

  • Designed and iterated on clickable prototypes through multiple rounds of driver feedback

  • Collaborated closely with engineering to ensure every flow was technically feasible

Order Details

Gives drivers a clear, organized view of shipment details by location, including weight, pickup and delivery info, and any special instructions needed to plan their day.

Documents

Replaces handwritten paperwork with digital shipment documents drivers can view, complete, and sign directly in the app, no more physical copies to manage or mail.

Communications

Lets drivers send and receive shipment updates directly in-app, giving them immediate access to information without relying on repeated calls to coordinators.

The

Outcome

Stride launched company-wide three months after development began, and adoption started slower than expected at 27%. Still, the app saved an estimated $131,000 in its first month and earned a 76 NPS by the end of the first quarter, so from there it climbed, reaching 53% adoption by six months and 92% by the end of the first year, with the remaining 8% largely tied to shipment types like international moves that weren't yet supported.

That first year, Stride saved the company $16 million of its penalties and processing costs, digitized 8 shipment documents, and became a core tool used across more than 250,000 shipments annually. Alongside Virtual Survey, it helped drive the creation of QDivision, an internal startup built around the design principles used to develop both apps.

v1.2

Shipment Financials

Problem

Drivers are unable to view how much of a shipment’s cost is allocated for their fuel budget or how much they’ll be paid on the shipment until after it completes.

Solution

Provide all the financial information a Driver is allowed to see, besides other participates payout amounts, within the shipment details.

v1.3

Machine Learning Scan Documents

Problem

Some customers still want or require paper forms to be used with a shipment, making it impossible to use Stride’s digital document features.

Solution

Allow the Driver to use the mobile devices camera to scan a paper document into the Stride, have the new internal machine learning algorithm automatically select the type of shipment document for categorization purposes, & read the information entered on the paperwork to send to the mainframe, removing the need for the Driver or Coordinator to enter it.

v1.4

Flex Inventory Sync

Problem

Having to utilize two different apps to complete a shipment: Flex to be able to review the inventory list & tag information, then Stride for everything else.

Solution

Sync Flex & Stride details together so that a Driver can view the inventory details within Stride & a Packer can review the shipment details in Flex.

v1.6

Geofencing Location

Problem

Upon arriving or leaving a location, a Driver is required to enter in their arrival, departure, & ETA dates / times into Stride. Do the manual nature of these task, they’re often not done in a timely manner.

Solution

Utilized the mobile devices GPS to capture the time a Driver arrives or departs a location. Additionally use the departure time to calculate the ETA to the next location using Garmin CDL Navigation.
